All these kids that Ive convinced to transfer have gone someplace and maybe played more minutes, and then some of these kids now and I have connected in the most positive way, just because now theyve looked back and seen that Ive treated them very well. Theres another level in you. And of course hes nodding and hes not contradicting anyone. So the first step in leading anyone is to win their trust. Every senior gets to have a parting speech and basically almost like an advice to all the kids that are left in the program on, you know, what they should do to become extraordinary. The Core Values I. So the first thing you have to embrace is that everyones different. Fight like hell, be the alpha and win everything. I think that team won the national championship. And so I learned a lot from Jack. I love the immediacy of the feedback, and all of a sudden we stole that stuff. So heres what every freshman has to memorize before they get here to follow the principle that we dont want. I do. And this is something I learned from Jack Welch because I spent several years working for FranklinCovey and he was our keynote speaker. But I think its an amazing thing to hear you talk about how strong your core values are, and the quality of character of your players. I was just talking to a restaurant owner who was struggling to find the right mix of workers for whatever reason that might be. Anson: They all left the office with their tails firmly between their legs and they got to work. Now is the period to escape the protection of loving parents that dont want you to get hurt. You have 4 years to get ready for the chaos at the university. So all these things are critical. So if you want to develop elite athletes, you dont develop them in a recreational environment. I could feel the love. And my ego after that conversation or soaring like a hawk, she could feel my love. Anyway, so Jack is up there, hes answering all these questions, and he is great. He has one of the most successful coaching records in the history of athletics. And Ive learned that youre not going to change everyone. But talent is just so overwhelmingly tempting. He says, you know, when you do fire someone, they are going to hate you for the rest of their lives, but they dont want to work for you. And what this means is we develop a narrative to protect us from pain. I assume thats where you probably look at a lot of this data. So I get all my leaders together. So its not an email you can send out to your 6,000 employees and hope to lead them. Anson: And she and I are good friends, and so Im going to work with her, and Im hoping through some of her psychological profiles she can sort out character because I would love to have that as a tool that I can use before a kid gets here. And so what this motivates all of them to do is to compete. Shes telling me the story in the New York Times, and I am captivated by it. And he explains all of this in this book. So how did you find and figure out what the right 28 categories were to be able to provide feedback on? So whats critical for you, and actually the hiring process is everything for you, and so this is where, again, this is something that Jack Welch used to say, and I loved it. And all of a sudden, in a New York Times magazine years ago, there was a woman that was writing about her experiences studying Russian literature at Columbia. She needs to live. Melissa: Hi. She said because Anson, I have to change. Anson: Well, youre very kind with that introduction. It completely transformed her feeling of the Russian people, the Russian countryside, Russian literature, and it transformed what she and her colleagues were discussing on a regular basis, constantly quoting stuff they had memorized because now it was a part of who they were. Youre a businessman. For example, the first core value is we dont whine. It is paired with the following quote from George Bernard Shaw: The true joy in life is to be a force of fortune instead of a feverish, selfish little clod of ailments and grievances complaining that the world will not devote itself to making you happy. It would make you think twice before complaining about a lack of playing time, or anything else. And at the end of his address, he turns around. I loved the introductory course that we were given to learn how to teach in our church. Sitting next to him in a comfortable chair would be some editor of Fortune magazine or one of the big journals in the industry. Our values have shaped our culture over many years, and now we just need to illustrate them with some nice quotations for everyone to memorize. So we stole this idea, we soccer-ized it, we took it to a new level. And now all of a sudden, I have to deal with these kids. So who am I in this player conference? And so I really appreciated that. And now its the free throw line and back, mid stripe and back, other free throw line and back, end of the court and back. His teams have won 21 NCAA DI National Championships since he founded the program in 1979. I mean, in your career and experience, whats different from developing players to developing coaches? Our primary mission is to develop the character of the young women that were training. They sprint to the next thing theyre doing. To be honest, he spoke for an hour. And all of a sudden, at the end of the practice, the assistant managers with their clipboards sprint to the scores table, and there at the scores table is the head manager, and hes grabbing this stuff from all of his associates. One is the cauldron. Think about that for a second. First of all, they get immediate feedback, but the other advantage is, they want to get to the top and they will know if theyre not pushing hard enough or working hard enough. Your moral imperative is not to save that man or that woman, your moral imperative is for that widow that bought stock in GE, to make sure that every single year, that dividend was the maximum figure because she needs to pay her rent. And so if they claim they have a 4.5 in the beat, which is professional level in terms of cardiovascular fitness, and yet their beat score was a 30, and the qualifying line to get on the field is 40, I will debate it with them. In other words, Id love to be able to read the narrative that that person is using. Theres a call to basically whats happening in Russia, where they control industries. We want our kids to live our core values and if they dont live them, I have now learned that I have to get rid of them. We play for each other. And he believes in creating community, he believes in treating people exceptionally well. I have tried so many different ways to develop leaders. And basically what he is trying to tell me. And yeah, there were a lot of things she didnt do to get on the field for me. Whats my job? Anson: Well, to transfer you let them know thatand usually a person that wants, the person thats really below the line is someone that isnt playing much, usually, and so as a result, you know, behind your back theyre whining about everything under the sun, which, by the way, goes completely counter to our first core value, which is we dont whine. We took into our environment. When we call them and ask them about the character of their kid, theyre not going to say oh my god, the kids toxic. So if a kid comes in and they havent done very well that season, and this is a post season review, they all have a protective narrative thats usually, in my environment, organized and I guess constructed in a loop with their parents. And so what is critical is, you know, who we end up recruiting. And the thing, whats interesting about reading all these books is what theyre all telling us is youve got to have a set of core values and youve got to live by them. Im sorry, professor, but I dont think you understand where you are. And weve made all kinds of mistakes on this because originally we would actually share where they ranked among the 30 players in character, and that, you know, I didnt think ended up being very positive. Because theyve been filled with absolute garbage from their parents and often from their youth coaches. I had a kid that I recruited but I actually lost to Wake Forest, a wonderful kid that worked for him. And how do you know they dont want to work for you? He offers frank thoughts on topics such as leadership, galvanizing qualities of role models, principle-centered living, and how he helps his players transition into adulthood. I want them to basically be wonderful leaders, and the principles of our core values, or what we try to drive everyone in the program to live. And my job is to get them to the truth because where do I want them to go? I mean, whats amazing to me is the lack of confidence in so many extraordinary women Ive trained. Anson: It was all trial and error. And here are the other things that impressed me, under every single basket in the gym is a manager with a clipboard and hes recording whether or not a guy hit or missed a shot, whether or not he boxed out for a rebound or failed to. All rights reserved. And she said, Anson, this is the most extraordinary man Ive ever met in my life. So now what I do, if theyre below that black line, I meet with them, I talk about how wonderful it would be for them to transfer to Stanford and destroy their program. And if your particular leadership voice or coaching voice doesnt work with this person, youve got to change your voice. It has become the foundation of . Movies. Or if you have a collection of small societies with the six people youre leading and your restaurant group its cookie cutter where yeah, we all do this. And then once they do, once they start to finish high, once they start to play, they understand that everythings in their full control, including winning and losing matches at the highest possible level. And in the old days I never shared any of this data with any of my kids. You have to lead verbally. Anson: The irony is I speak in moral leadership conferences, and any soccer coach alive, and I always warn them if one of them raises their hand and asks me do you think you can develop leaders Im going to say no. So part of this is you as a leader, investing the time consuming, but Ill tell you an incredibly rich thing about relationships. Were sending our top athletes all over the place and a lot of that is because they are living the core values in the most positive way and Im writing that into the recommendation. What is our test? Now will this help them change their opinion of you? Ive had some great leaders, but they were leaders before I got them. But when you talk to your mom youre claiming that you are, so like, you know, Mom, I cant believe it, you know, Im kicking everyones rear end in practice, and Im just not given a chance at the game. Because as long as every kid I coach has an excuse for why they dont start or play or travel, they will never be able to change their place. They do not want to excel. And he would say, youre not a sociologist. And heres the other thing that Jack was so good about explaining to me. You see, in this first slide, the parents are screaming at the kid. And then we also have them evaluate every teammate on whether or not they were living each core value, and we did it on a 4 point scale, sort of like a GPA, so 4 is obviously a 4.0, its an A average, so 4 is an extraordinary example of this core value. Being best on my team is good enough for where you want to go. And its often a sore subject, too. I read every business book that, you know, makes the New York Times top 10 bestseller list. So how do you inject this mindset into your players? Their own narrative that is not interested in exploring their potential but is crafted to keep them comfortable while recruiting every possible excuse along the way. So how do we want to live? And so we just dont tolerate any kind of whining in any part of any practice, and hopefully theres no whining behind our backs either. I want to sit on the stage and. But there is a line, and if their average is under a 3.0 in that line and youre on scholarship, we try to get that girl to transfer, and if shes not on scholarship we try to get her to quit the team. We want to be educated the way a Columbia student should be educated. Be an incredibly positive life force. So those three fundamental things, basically the core values, which is character construction, the competitive cauldron, which is basically mentality construction. And obviously continued success and. HR is the most important arm of your company. Hes an unbelievable man, but hes incredibly demanding.. I love the accountability of it. And so for me its all about trying to figure out a way to sort out their character before you hire them. Anson: We do it early in the fall. Anson Dorrance is the coach of the nationally dominant UNC-Chapel Hill women's soccer team, which won 21 of the first 31 NCAA Women's Soccer Championships. So from then on weve shared with everyone where they are. Anson: Well, actually, I mean, Ive got a lot of others that I can throw out there for you, because let me tell you about potential. Melissa: So lets talk a little bit about these 28 factors that you identify and grade on or rate on every day. He would say every one of you guys are underpaying HR. Under some delusion that these parents have, they think that by trying to raise their children with this idea of self-esteem or their praise for everyone, which is a part of the culture where everyone gets a trophy, they have eliminated standards for their own children. And this is one of the worlds great universities. Below are some of the insights Dorrance shared during our chat, edited for length and clarity. But youre not a leader. The first principle of teaching and the Church of Jesus Christ of Latter Day Saints, the Mormons, is love those you teach. Anson: So I would love to have that superpower. And we develop such an incredible mentality. Sam: Last question for you. Every aspect of almost every practice, its a competition. She said it completely transformed her cerebral fabric. Anson: And whats written here is, Now is the period to escape the protection of loving parents. We dont want you to get hurt, so right now even in that line I am addressing the narrative. Anson: I dont want to give speeches anymore. The United States has won four world championships and four gold medals. Anson: Well, basically I had this girlI shared the data with her, and shes sitting across from me in cold silence, and Im thinking oh, my gosh, I shouldnt have shared this with her. They have come from philosophers, writers, former captains, and even a team manager. And I think companies and managers are trying to figure out how to identify the right data at the right time and present it in the right ways. So what I tried 1 year is I said listen, the press is going to call me next year and theyre going to ask me who my leaders are, and Im going to sort of mention all of your names. He says one factor is 12 Core Values. And so I want to be able to write them a brilliant recommendation into any part of their future. Instead of a feverish selfish, little clod of ailments and grievances complaining the world will not devote itself to making you happy. That is my George Bernard Shaw quote about not being a frigging whiner. And of course these are, you know, very successful CEOs of Fortune 500 companies, and their top managerial staff, and every one of them has paid like, you know, $20,000 to be in the room, and of course theyre righteously indignant with this incredibly successful man telling them to fall on the bottom 10% of their workforce. Hes led a team to 101 game winning streak, coached 13 different women to a total of 20 national Player of the Year awards, member of the UNC Hall of Fame and the Soccer Hall of Fame, and hes coached some of the best players in soccer history, including Michelle Akers, Mia Hamm, Tobin Heath, Crystal Dunn, and one of my colleagues here at Eagle Hill, Lindsay Henson. And then all of these different categories have different values. Arthur Blank, who is the co-founder of Home Depot. And now youre ranked from one to 15. Menu. We hate whiners in the program. And in changing that and sending then in the right direction all of a sudden a substandard player goes to a different level because now shes finally accountable for performance, whereas earlier she had a narrative that protected her from being responsible and accountable, and now all of a sudden we expose that, and now shes selected to be more accountable and her game goes to a completely different level. We soccerized it, and we took it to a completely different level. But also Id love to be a mind reader. For example, the first core value is "we don't whine." And so now what theyve realized, you know what, it wasnt the coach, it was me, and so their perspective changes. It is an elusive holy grail in a way figuring out. But heres the coolest thing about evaluating people with numbers. No, everything is different. If theyre below the line and theyre not on scholarship, I try to get them to quit. And so I wish there were ways for me to sort out their character before I brought them in because that would have a huge impact on the kids we would end up offering scholarship money to. So these kids Im coaching right now come from a culture where their parents think theyre Gods gift or whatever. Anson: Well, Im one of these guys that, you know, loves to read.
